Warehouse Layout Improvement: Reduce Travel Without Creating New Bottlenecks

Warehouse layout affects travel, congestion, replenishment, safety, and throughput. Moving items closer can help, but only if the change improves end-to-end flow rather than shifting the problem somewhere else.

Observe actual movement

Follow real work instead of relying only on a floor plan. Record repeated trips, backtracking, aisle crossings, congestion points, and common destinations.

Combine frequency with distance

A long trip that occurs once per shift may matter less than a short inefficient trip repeated hundreds of times. Prioritize changes by total effort and operational impact.

Create a spaghetti diagram

Plot movement paths on a simple layout. Dense repeated lines can reveal opportunities to move supplies, reposition staging, or redesign handoffs.

Protect safety and downstream flow

Evaluate pedestrian routes, powered-equipment traffic, emergency access, visibility, ergonomic reach, replenishment requirements, and downstream capacity before changing the layout.

Pilot before scaling

Test one area first and compare travel distance, cycle time, congestion, safety observations, and throughput before and after the change.

Key idea: the best layout reduces non-value-added movement without creating a new queue, safety issue, or replenishment problem.
